How Figures Are Made

From concept sketch to your display shelf - how figures get made

Planning & Concept (企画)

Every figure begins in a planning meeting, known in the industry as the 企画 (kikaku) phase. A figure planner (part product manager, part creative director) pitches which characters deserve a figure, what pose they should strike, and what scale will best capture the scene. These planners study anime broadcast schedules, manga sales data, light novel popularity, and social media buzz to decide what will sell. Timing is critical: a figure announced alongside a popular anime season can ride the wave of fan excitement, while a delayed announcement risks missing the hype window.

Once a character is chosen, the planner must secure licensing rights from the intellectual property (IP) holder, typically a production committee that includes the anime studio, publisher, and sometimes the original creator. This negotiation determines everything from the royalty percentage to how many reference sheets the manufacturer receives. Some licensors are notoriously strict: certain IP holders require approval at every single stage, from initial pose sketches to final box art. Others grant broad creative freedom, trusting established manufacturers to deliver quality.

The planner then creates a detailed specification document. This outlines the target size ratio (such as 1/7 or 1/8), the reference material (specific anime frames, manga panels, or original illustrations), desired accessories, face plate expressions, and a preliminary budget. For complex figures, this document can run dozens of pages. The spec sheet is handed to the sculptor, and the long process from concept to plastic begins.

Prototype Sculpting (原型制作)

The sculptor, or 原型師 (genkei-shi), is the single most important creative role in the figure pipeline. These are highly skilled artists, some famous enough to have devoted fan followings, who translate a two-dimensional character into a three-dimensional form. Historically, prototypes were sculpted entirely by hand from oil-based clay or epoxy putty like Magic Sculpt and Milliput. A veteran sculptor could spend three to six months on a single figure, carefully building up layers, carving fine details like hair strands and fabric folds, and constantly cross-referencing source material.

Today, the vast majority of commercial figure sculpting has moved to digital tools, primarily Pixologic ZBrush. Digital sculpting allows for easier revisions, perfect symmetry when needed, and direct integration with the mold-making process. A digital prototype can be 3D-printed at any stage for physical review, then adjusted on screen and reprinted. Some sculptors work in a hybrid approach, roughing out the form digitally but finishing certain organic details by hand on a printed physical prototype.

The real art of figure sculpting lies in interpretation. A skilled genkei-shi does not simply recreate a character. They make dozens of subtle choices about weight distribution, the flow of hair and fabric, the angle of a gaze, and the tension in a pose. Two sculptors given identical reference material will produce dramatically different figures, and collectors learn to recognize and prefer certain sculptors' styles. Individual sculptors like Nana and Hiro have distinct aesthetics that collectors learn to recognize.

After the sculptor finishes, the prototype goes through multiple rounds of review with the planner, the licensor, and sometimes the original character designer. Revisions at this stage are common: a slightly adjusted expression, a repositioned accessory, a modified base. Only after all parties sign off does the prototype advance to painting.

Master Painting (彩色)

The 彩色 (saishiki) process, or master painting, transforms a monochrome sculpt into a vivid, character-accurate figure. A specialist painter receives the approved prototype (often a 3D-printed resin copy) and paints it entirely by hand using airbrush and fine brush techniques. This painted prototype, called the 彩色見本 (saishiki mihon), becomes the reference standard that the factory must match during mass production.

Color matching is painstaking work. The painter must replicate the exact hues seen in anime cel art, which were designed for a backlit screen, onto an opaque physical surface under varied lighting conditions. Gradient effects, like the subtle color transitions in hair or the soft shading on skin, require masterful airbrush control. Some painters build up dozens of thin semi-transparent layers to achieve a glowing look that comes close to anime coloring. Eye decals or hand-painted eyes must capture the precise sparkle and depth that give a character life.

The painted master is photographed extensively for promotional images (the photos you see on AmiAmi, Good Smile's website, and in magazines like Hobby Japan). These promotional photos show the hand-painted master, not a factory production sample. This is a frequent source of collector frustration, because the master will almost always look sharper, more vibrant, and more detailed than the mass-produced version. Reputable manufacturers show production samples before release so buyers can calibrate their expectations.

Once the painted master is approved, a detailed painting specification is created for the factory. This document breaks down every color used, every gradient direction, masking boundaries, glossy versus matte finishes, and metallic or pearlescent effects. It is effectively a recipe that factory painters and paint-line programmers must follow to reproduce the master painter's work hundreds or thousands of times over.

Mold Creation (金型制作)

With the sculpt finalized and the painting spec documented, the figure must be broken into parts that can be molded and mass-produced. This process, called part-splitting, is a specialized engineering discipline. The sculptor or a dedicated mold engineer divides the figure into sections (head, torso, limbs, hair pieces, accessories, base) along natural seam lines that will be least visible when assembled. A typical 1/7 scale figure might be split into fifteen to thirty individual parts.

For mass production, steel injection molds are CNC-machined with extreme precision. Each mold cavity is the negative of one figure part, and the quality of the mold directly determines the sharpness of surface detail in the final product. A single set of steel molds for a complex figure can cost millions of yen to produce. These molds are designed to withstand thousands of injection cycles, but they do wear over time, which is one reason why later production runs of a figure sometimes show slightly softer details than the initial run.

Small-batch or garage kit production uses silicone rubber molds and poured resin instead. These molds are much cheaper to produce but wear out after only dozens of castings, making them impractical for large runs. The garage kit workflow (sculpt, make a silicone mold, cast resin copies) is how figure collecting began, and it remains the method used for convention-exclusive kits and small independent releases.

Factory Production (工場生産)

The overwhelming majority of figures, even those from prestigious Japanese brands like Alter, Good Smile Company (GSC), and Kotobukiya, are manufactured in Chinese factories, primarily in Guangdong Province. The figure industry relies on a network of specialized Chinese manufacturers that have built decades of expertise in PVC injection molding, paint application, and assembly. Good Smile Company is one of the few Japanese makers that also operates a domestic factory (the Lucky Factory in Tottori Prefecture), but even GSC produces most of its volume in China.

PVC (polyvinyl chloride) is the primary material for figure bodies. It is heated to a liquid state and injected into the steel molds under high pressure. Different formulations of PVC yield different properties: softer PVC is used for parts that need slight flexibility (like thin hair strands or ribbons), while harder PVC is used for structural elements. ABS (acrylonitrile butadiene styrene) plastic is used for rigid components like joints, stands, and mechanical parts. Some premium figures incorporate die-cast metal, fabric elements, or real-metal chains for added authenticity.

After molding, parts move to the painting lines. Factory painting uses a combination of automated spray systems, pad printing (for complex patterns), tampo printing (for eyes and small details), and hand-painting by factory workers for fine touches. Water-slide decals are sometimes used for extremely detailed patterns that would be impossible to paint at production scale. The assembled and painted parts are then fitted together by hand on assembly lines, where workers check each joint and seam.

Production runs vary enormously. A niche 1/4 scale figure might see only a few hundred units produced, while a popular Nendoroid can be manufactured in runs of tens of thousands. The production run size affects per-unit cost considerably, which is part of why mass-market lines like Pop Up Parade can be priced so much lower than limited-run scale figures.

Quality Control (品質管理)

Quality control, or QC, is the gatekeeper between the factory floor and your shelf. Every reputable manufacturer stations QC inspectors at the factory, sometimes their own employees and sometimes third-party inspection firms, who examine production samples against the approved painted master. They check paint application accuracy, surface defects, part fitment, color consistency, and structural integrity. Inspectors use the painting specification document to verify that every gradient, masking line, and color is close enough to the original.

Despite QC processes, defects reach consumers regularly. Common issues include paint smudges or bleeding (where one color encroaches on another), visible seam lines from poor part fitment, bubbles or pitting in the PVC surface, leaning figures caused by soft PVC deforming under weight, and misaligned eye decals. The severity of these defects varies widely between manufacturers and even between production runs of the same figure. Collectors sometimes refer to this unpredictability as the QC lottery, because you might receive a near-perfect copy or one with noticeable issues.

How companies handle QC complaints also varies. Good Smile Company has a well-established replacement parts program where collectors can request individual parts that have defects. Alter has built a reputation for consistently high QC, rarely needing such programs. Some smaller or budget-oriented manufacturers offer little to no post-sale QC support, leaving collectors with few options beyond reselling defective items on the secondary market. Understanding a manufacturer's QC track record is an important factor when deciding whether to pre-order a figure from them.

Packaging & Distribution (梱包・流通)

Figure packaging is part of the product experience and serves critical protective functions. A typical scale figure arrives in a printed cardboard box with character artwork, surrounded by a clear plastic blister tray (sometimes called a clamshell) that holds each part securely in place. The blister tray is custom-designed for each figure to prevent movement during shipping. Premium releases may include window boxes that let buyers see the figure without opening, while collector-focused limited editions sometimes feature magnetic closures, embossed logos, or holographic seals.

From the factory in China, boxed figures are palletized and shipped by sea to distribution warehouses in Japan, primarily in the Kanto region where most hobby retailers and distribution companies are based. The sea freight journey takes roughly two weeks. From Japanese warehouses, figures are distributed to domestic retailers (hobby shops, chain stores like Animate and Yodobashi Camera, and online retailers like AmiAmi and HobbySearch) and to international distributors and export retailers.

International shipping to collectors has become a growing concern. Japan Post's EMS and surface (SAL) services were disrupted during the COVID pandemic, and prices for all shipping methods have risen substantially since then. DHL and FedEx offer faster delivery but at premium prices that can sometimes rival the cost of the figure itself. Many international collectors now use forwarding services (Japanese addresses that receive packages domestically and then consolidate and reship them internationally) to save on per-figure shipping costs.

The path from factory to shelf can take surprisingly long. A figure might be injection-molded in August, painted and assembled in September, pass QC in October, ship by sea in November, arrive at the Japanese warehouse in December, and finally reach an international collector in January. When manufacturers announce a release date, they typically mean the month it arrives at Japanese retailers, so international buyers should expect to receive their copies one to four weeks later.

The Human Element

Behind every figure is an enormous amount of human labor, skill, and craft. The process from concept to delivery typically spans twelve to twenty-four months. A single sculptor might work on a prototype for three to six months. A master painter might spend two to four weeks on one painted master. Factory workers assemble and inspect thousands of units by hand. The sheer number of skilled person-hours embedded in a single figure is remarkable.

Working conditions in Chinese figure factories have been a recurring topic of discussion. Wages, working hours, and safety standards vary between factories, and the Japanese companies that commission production have differing levels of oversight. Some companies, like Good Smile Company, have publicized efforts to improve factory conditions, including the establishment of their domestic Lucky Factory partly as a statement about manufacturing standards. Others are less transparent about their supply chains.

The hand-painted prototype typically looks better than the production copy, and here is why. The master painter is a single highly skilled artist spending days on one figure, using professional-grade paints and tools in a controlled environment. The factory must replicate that work across hundreds or thousands of copies using production-speed processes, less experienced workers, and cost-effective materials. The gap between prototype and production is inherent to the manufacturing process. It is not deception, but a fundamental reality of mass production. Companies that minimize this gap, like Alter and Max Factory, earn their premium reputations specifically because their factory output consistently comes closest to the master.
